The Irishman (2019) is Martin Scorsese’s epic Netflix crime saga starring Robert De Niro, Al Pacino, and Joe Pesci. Told through the eyes of World War II veteran Frank Sheeran, a hustler and hitman who worked alongside some of the most notorious figures of the 20th century, the film spans decades as it chronicles one of America’s greatest unsolved mysteries — the disappearance of legendary union boss Jimmy Hoffa — and journeys through the hidden corridors of organized crime in post-war America, its inner workings, rivalries, and connections to mainstream politics.
SCANable performed a high-resolution 3D scan of Al Pacino’s life mask from Godfather II, providing detailed reference geometry for the film’s visual effects team.
Scanning an object that is already a record of a face
Most capture work starts with a person. This one started with a plaster cast made decades earlier.
A life mask is a direct physical impression of a face at a moment in time. That makes it an unusual and valuable thing to scan, because it is not an artist’s interpretation of what someone looked like — it is a measurement, taken from the skin, before any of the intervening years happened.
For a film asking its cast to appear across a span of decades, that kind of reference is the difference between building a younger face and guessing at one.
Why de-aging is the hardest thing scanning supports
Audiences read faces with more precision than they read anything else on screen. A building can be approximate. A crowd can be approximate. A familiar actor’s younger face cannot.
The failure mode is specific and well known: geometry that is close enough to be recognizable but wrong enough to feel synthetic. Viewers cannot articulate what is off, but they disengage.
Working from measured geometry rather than photographic reference removes an entire category of that error. A photograph tells you how a face looked under one lens at one focal length in one lighting setup. A scan tells you the actual shape.
Reference geometry versus a finished asset
The deliverable here was reference geometry — accurate three-dimensional data the effects team could build against, rather than a drop-in digital double.
That distinction matters. On de-aging work, the VFX facility owns the final performance-driven asset; what they need from capture is an unimpeachable ground truth for shape. Everything downstream is measured against it.
Our modeling and asset build work adapts to whichever of those two the show actually needs. Sometimes the right delivery is a fully render-ready character; sometimes it is clean, correctly scaled reference and nothing more.
Object scanning as its own discipline
Scanning a physical artifact has different constraints than scanning a person. The object will hold perfectly still, which removes one problem, but it introduces others — plaster is a difficult surface, uniform in color and value, with few features for a photogrammetric solve to lock onto.
Solving that is a matter of coverage and lighting discipline rather than raw camera count. Enough overlapping views, controlled illumination, and a capture strategy built for the material rather than applied generically.
The same principles carry across to prop and object capture on active productions, where a hero item may be matte black, highly polished, or otherwise hostile to a naive scan.
Where this sits in a modern production
The Irishman is often cited as the film that pushed de-aging from a novelty into a sustained, feature-length technique. What made that viable was the discipline of the underlying data, not the cleverness of any single shot.
That discipline is the same one behind our digital double work today. Whether the goal is a stunt replacement, a crowd, or a performer at a different age, the requirement is identical: measure first, interpret second.
